Fitness coach — From Instagram presence to a paid coaching pipeline

01 — Challenge

The brief I walked into

The coach had grown a real audience the slow way — daily content, honest videos, no shortcuts. But every potential client had to slide into DMs, get a half-conversation, then chase the coach for pricing. Conversions were happening, but mostly by accident.

The audience was warm. The bottleneck was a missing booking layer.

02 — Approach

How I attacked it

I built a simple application flow: Instagram bio → application page → 8-question form → calendar booking. The application is gentle but specific — current goals, recent training, willingness to commit — so the coach knows before the call whether the fit is real. We added a small Meta retargeting budget for people who'd watched 3+ Reels to point them to the application page directly.

The coach kept doing what worked (showing up daily on Instagram). Nothing about the content strategy changed. We just gave the existing audience a clean way to raise their hand.

03 — Outcome

What changed for the business

Applications climbed to 60+ per month within the first 8 weeks. ~32% of those converted into paying clients, which let the coach close her books for the first time and start a waitlist. ROAS on retargeting sat at 1.5×, but the bigger ROI was in time — she stopped DMing 30 strangers a week.

Six months in, she raised her prices 25% and the application volume held.
